Shift security left
What is DevSecOps?

DevSecOps integrates security into the DevOps pipeline, so code is checked for vulnerabilities, exposed secrets and risky dependencies as it is written, built and deployed. Instead of a security review at the end, security is automated and continuous, often called shifting security left.

Avocado Consulting helps Australian organisations build security into every stage of software delivery. We assess your DevSecOps maturity, secure your pipeline and software supply chain, and embed the practices and tools your teams need to release quickly without adding risk.

DevOps brings development and operations together to release software faster and more reliably. DevSecOps adds security as a shared responsibility in that same pipeline, with automated controls at every stage. The difference is who owns security and when it happens: in DevOps it is often a separate gate before release, in DevSecOps it runs continuously from the first commit.

Who is DevSecOps consulting for?

You'll recognise the situation

CISOs and security leaders who need assurance that software teams aren't introducing risk with every release.

Engineering leaders whose security reviews slow releases or happen too late to fix issues cheaply.

Organisations in regulated sectors, such as financial services, government and critical infrastructure, that must show the integrity of the software they deliver.

Teams with growing use of open source, cloud and automation, and secrets spread across code and tools.

What do our DevSecOps services include?

Four ways we secure delivery

DevSecOps consulting

Maturity assessments, roadmaps and solution design, aligned to the NIST Secure Software Development Framework and the ASD ISM guidelines for software development.

Deployment and implementation

We implement and configure DevSecOps tooling across your pipeline, from code scanning to secrets management.

Security integration with DevOps tools

We connect security controls to the tools your teams already use, so checks run automatically without slowing delivery.

Change management, training and tools adoption

We help your teams adopt new practices and tools, so DevSecOps becomes how they work, not an extra step.

How do we deliver DevSecOps?

Five stages, security throughout

01

Benchmark your maturity

We place you on a four-level scale, from ad hoc (manual, inconsistent checks) through beginner and advanced to elite (continuous, measured security with no trade-off against speed).

02

Assess software supply chain risk

We review hard-coded secrets and API keys, access controls and credential rotation, third-party and open source components, code authenticity, and the security of your CI/CD environments.

03

Design the target state and roadmap

We set the maturity level that fits your risk and compliance obligations, and prioritise the changes that close the biggest gaps first.

04

Implement and integrate

We deploy DevSecOps tooling and connect it to your existing pipelines, so checks run automatically.

05

Embed the practice

Training and change management help your teams own security as part of everyday delivery.

We follow the same path whether you start with a workshop or a full program.

Developing fast and safe, but how secure are you?

Take the DevSecOps Maturity Self-Assessment to see where your team sits.

What tools and platforms do we implement?

Integrated with the tools you run

Our approach is technology-independent, and we integrate with the DevOps tools you already run.

What you walk away with

Vulnerabilities and exposed secrets found at commit, not in production.
Releases that keep pace, because security checks run automatically.
Clear evidence of software integrity for auditors and regulators.
A measurable move up the maturity scale, tracked against your roadmap.
Developers and security teams sharing ownership of risk.
How does a DevSecOps engagement work?

Three ways to engage

No cost

Introductory consultation

Teams that have completed the self-assessment

Duration
One session, no cost
You receive
A problem statement and high-level use cases
Book a consultation

Assessment workshop

Teams with a defined problem and use cases

Duration
5 days
You receive
A roadmap, solution design, proposal and work plan for tool deployment
Book a consultation

Discovery and strategy program

Organisations adopting or enhancing DevSecOps at scale

Duration
4 to 8 weeks
You receive
A full maturity assessment, transformation plan, solution design, timed roadmap and prioritised recommendations
Book a consultation

Most clients start small and expand once the problem is clear. After implementation, a one-day workshop helps you expand your DevSecOps use cases.

Common questions

What is shift left security?

Shift left means moving security testing earlier in the software lifecycle, into design, coding and build, so issues are found when they are cheapest and fastest to fix.

How do I know where to start with DevSecOps?

Start with our online DevSecOps Maturity Self-Assessment. It shows where your team sits on the Ad hoc to Elite scale, and the results feed directly into an introductory consultation.

Which framework do you align to?

Our approach aligns to the NIST Secure Software Development Framework (SSDF) and the Australian Signals Directorate's ISM guidelines for software development, including Secure by Design and SBOM practices.

Will DevSecOps slow down our releases?

No. Automated security checks in the pipeline usually speed delivery up, because issues are caught early instead of blocking a release at the end.

What is secrets management in DevSecOps?

Secrets management removes passwords, API keys and certificates from code and tools, and stores them in a secured vault with access controls, rotation and audit.
