DevSecOps Maturity - Avocado Consulting

Written by Avocado Marketing | Oct 29, 2026, 10:30:45 AM

Development teams are shipping faster than ever, and AI coding assistants are increasing the amount of code moving through pipelines. Security checks that only happen at the end of the process can't keep pace. DevSecOps builds security in from the start. Vulnerabilities get caught early, when they're cheapest to fix, and security becomes part of how teams work rather than a gate they wait at.

The harder question is where to start. Most organisations already have some DevSecOps practices in place, such as code scanning on one pipeline or secrets management on another. Few have a clear view of how mature those practices are overall, or what to prioritise next.

What's in the guide

Our DevSecOps maturity model gives you a structured way to answer three questions:

  • Where are we today?

  • Where do we need to be?

  • How do we get there?

It walks you through measuring your current practices, identifying gaps and setting realistic targets. It then lays out a transition path from ad hoc to elite, drawing on the approach we use with clients to build their own internal DevSecOps capability.

Built on the NIST Secure Software Development Framework

The model is aligned to the NIST Secure Software Development Framework (SSDF), which groups secure development into four areas:

  • Prepare the organisation: make sure your people, processes and technology are ready to support secure development.

  • Protect the software: safeguard code and components from tampering and unauthorised access.

  • Produce well-secured software: minimise vulnerabilities in what you release.

  • Respond to vulnerabilities: find and fix the vulnerabilities that get through, and stop them recurring.

Start with the self-assessment

The guide works alongside our DevSecOps maturity self-assessment. It's 20 multiple-choice questions that give you a maturity rating across the four areas. Take the self-assessment first, then use the guide to interpret your results and see what it takes to reach the next level.

Turn your results into a plan

If you'd like help working through your results, book a complimentary consultation with our DevSecOps specialists. We'll help you define the problem you're solving and identify the use cases that will make the biggest difference.
